Two years into the generative AI boom, the legal sector finds itself at an inflection point. The experimentation phase is largely over and clients are asking tougher questions. Leadership teams are under pressure to demonstrate return on investment as firms begin to recognise that buying AI is far easier than embedding it.
The firms pulling ahead are not necessarily those with the biggest technology budgets. They are the ones rethinking how legal services are delivered, how support functions operate, and how people and technology work together.
That distinction matters because despite the headlines, AI is not transforming law in the way many predicted. It is doing something far more interesting.
Market watchers initially forecast that AI would replace lawyers, eliminate support functions, and make traditional law firm models obsolete. The reality is proving far more nuanced.
Today, the greatest impact of AI is being felt in areas such as legal research, document review, contract analysis, drafting, compliance checks, and knowledge management. Much of what firms are achieving today could be described as ‘accelerated automation.’ Tasks that were already becoming digitised are now being completed faster, more efficiently, and with less manual effort.
These are significant gains, but they are primarily augmenting legal professionals rather than replacing them. That should not diminish the significance of what is happening. In fact, it highlights where the true transformation lies.
A pattern that has emerged consistently is that technology is rarely the reason transformation succeeds or fails. It is organisational adoption. Firms can purchase the same platforms, access the same models, and engage the same vendors, yet, outcomes vary dramatically.
The differentiator is how effectively they align people, processes, governance, and change management around those technologies. The most successful firms are:
Most importantly, they are recognising that trust matters as much as technology. Regardless of how powerful AI becomes, adoption will stall if people do not understand it, trust it, or know how to use it effectively.
This is where the role of a support services partner is evolving rapidly. More than expertise in implementing technology, firms require vendors with capabilities in process design, governance, workforce transformation, change management, and operational excellence. As legal teams seek to scale AI beyond individual use cases, the ability to redesign workflows and embed new ways of working is becoming as important as the technology itself.
The legal sector has experienced major periods of change before. Digitalisation, hybrid working, alternative legal service providers, and evolving client demands have all reshaped the industry. AI feels different because it is forcing firms to confront fundamental questions about value, service delivery, talent, and competitive advantage. The future law firm will not simply have AI-enabled lawyers, it will have AI-enabled operations.
In that sense, AI is not the transformation story. The transformation story is leadership.
